By the way, this sample case analysis is excellent but not perfect.  Management decision making is an art as much as science.  For science, we rely on management principles.  The art of decision making relies on understanding how decisions will affect the organization in the short- and long-term.

Case Analysis – MGT 302 2

This assignment has two elements: the worksheet and the ethical analysis. The worksheet is an analysis: understand the significant problems; discern the surface and underlying causes and; and develop recommendations for improvement explicitly based on management principles.

Demonstrate your understanding of ethical systems in the ethical analysis section that follows. This is a synthesis section, in which the various recommendations above are considered as a whole (through the Markkula process).

Worksheet Instructions. This worksheet follows the format of the case study videos posted in the course. Type directly in the cells of the worksheet, which will expand as you type. Say as much as you need in each cell for a full analysis.

Describe each significant symptom (i.e., a problem or case fact) in its own cell (left column). These should be significant symptoms, “the vital few” problems that, if fixed, would greatly improve the organization. Then, discuss what causes the symptoms. Look for layers, i.e., surface causes and underlying ones. Then develop recommendations.

Recommendations must be based on management principles, not merely personal opinion, with the management principle clearly explained. In the right-hand column, (a) explain your recommendation, (b) then the management principle on which is it based, and (c) explain how and why that principle is relevant (how it relates to the symptom and its causes). There can be more than one recommendation/principle for one symptom.

Ethical Analysis. In this section discuss the ethical implications of your recommendations, explicitly based on the Markkula process, discussing your decisions at each step of the analysis, i.e., each ethical theory that you analyze your recommendations against.

Layers of management eliminated managers are compensated for performance so sharing ideas is not profitable. Motivation theory, the managers knew that the more effort that they put into making their particular job profitable. The more they would get back out of it and there was no benefit in sharing with other companies. L/C-Multiple safety breaches Maintenance and safety measures not being done. BP cut back on maintenance and safety to cut cost. Reinforcement theory had BP put in compensations for meeting safety goals. Perhaps managers would put more effort into making sure that their team knew that safety was important to the mission and vision of the company. O/O-decisions being made that undercut mission and vision of the company. Company reorganized removing several layers of management. Decision-making authority was transferred away from corporate center. LMX theory-leaders needed to have better relationships and communication with employees. Trust and respect between leaders and employees needed to be built. In the space below, write your big-picture conclusions about the worksheet analysis you completed above. Step back from the worksheet detail and explore the big issues (conclusions) that you see here, the major areas for improvement and how you might recommend to management that these be implemented (based on your knowledge of management theory). Address the ethical issues that you see in your analysis and include them in your recommendations. No need to repeat the above information, but the ideas below should clearly connect to that analysis. Conclusions, Recommendations and Ethical Implications Conclusion – The structure of the company changed in an attempt to increase the speed of decision-making. There is a reduction of the workforce and individual managers had no oversight or leadership. The new managers were making decisions on their own in the best interest of their profit and the profit of the company instead of the safety of the employees and the environment. The company lost sight of its mission and vision and commitment to safety. The message became diluted throughout the system and employees saw a corporation that had no commitment to the safety of its employees. This created an unsafe work environment and set the stage for this disaster to happen. Recommendations for improvement – Utilizing transformational leadership theory the corporation needs to take a look at its operation from the top down, making sure that its mission and vision are clear throughout the company and that safety is a priority. There should be daily communication between the head office and the managers right down to the staff. It would also be a good idea for corporate to do visits of each site and meetings with asset manager regularly so that they know exactly what is going on in the field. In utilizing LMX theory, there also needs to be a plan to incentivize the sharing of information amongst teams and impress upon asset managers that each part needs to be successful for the whole to be successful. Asset managers need to meet on a regular basis to discuss what’s working and what’s not working in the field. Providing proper training of management will be crucial as will overseeing their decisions before loosening oversight will be important so that inexperienced managers aren’t making costly mistakes. In an effort to utilize expectancy theory, figuring out ways to motivate their employees to put safety first should be a priority. In using motivation theory, it will also be important to incentivize meeting safety goals above meeting cost savings goals so everyone is clear what the priorities of the company are. Implementing a preventative maintenance system is also advised to make sure that everything stays in working order and maintenance issues can be identified and addressed quickly. These were the results from the Markkula app before putting in place the recommendations described above. Ethical analysis – Utility: (less good), the decisions made by the asset managers were not in the best interest of the employees who were put in dangerous situations for the economic gain of their managers. Rights – (less respect), rights were not respected. Many contractors stated concerns with the project but were not listen to, and their expert opinions not respected. Justice – (less just.), People’s opinions were not being respected. Decisions were made, not in the interest of employees, but for the profit of the employer. While the company was making millions. The employees who were on the front lines and unsafe work conditions were making much less, but had the most risk. Common good – (decreases). Decisions were made with the thought of using the least amount of time and money. Even though the result could have been disastrous to people and the environment. Virtue – (less virtuous) people were deceitful and making decisions and were vying for control of the situation. Without the best interest of others in mind. On the Markkula app the issues with BP on an ethical level received a 26 this fell into a category that would’ve caused these decisions to be reconsidered to have a positive impact on the environment, the employees, and lastly to the prophets of the company. After implementing the ideas described above, this will change the score on the Markkula app as described below. Utility – towards better Implementing these ideas will allow the company to grow financially and in employee satisfaction. This will affect job satisfaction, companywide in a positive way. Rights – towards more respect These actions will ensure that each employee feels like they are an important part of the outcome of the company and provide advancement opportunities that will better their lives. Justice – more just Management will be listening more to their employees and giving equal importance to their concerns. Common good – increases common good Management and employees will be rewarded for their work. The safety of the employees will now be considered as well as potential damage to the environment and both will be avoided. Virtue – more virtuous There will be more communication and transparency throughout the company. Employees will feel more respected. The overall score for these actions was 77, which means these options proved to be a more ethical change for the company.
